Here’s what “growing faster than expected” actually looks like for my Waterloo Houston franchise:
April – my business partner Rick attends training
May – turn on ads & find a crew. $45k approved worked
June – completed the $45k from May + $100k new work approved (so far)
All with one guy doing everything.
Rick’s been in pure “I do it” mode since launch.
Taking every call, scheduling every estimate, selling every job, managing every project & more.
He’s working his butt off 7 days a week to get this moving, learning every aspect of the business from the ground up.
Here’s what we discovered:
Rick’s hitting his capacity limits, but not where we expected.
He can handle the sales & manage the projects.
The bottleneck?
All the admin work between selling the big jobs:
- Expense tracking & job costing
- Lead response & follow-up
- Scheduling coordination
- Community outreach
The “We Do It” Transition
Tomorrow, Rick’s new Project Coordinator starts.
Full-time remote hire from Colombia at $1,200/month.
Her job is to handle everything that doesn’t require Rick to be physically present.
(Here’s the job description we used if you want to copy it)
Here’s our hypothesis:
If Rick can offload the admin work, how much can one person actually sell and manage?
Based on the June pace, we think $200k/month is possible.
Once we hit Rick’s ceiling, we have two options:
- A) Add a project manager
- B) Add a sales rep
The data will tell us which bottleneck to fix first.
Most owners hire too early or in the wrong order.
They add people before they understand their real constraints.
We’re doing it the right way:
- Master the business yourself (“I do it”)
- Identify the true bottleneck
- Hire specifically to remove that constraint (“We do it”)
- Test the new limit
- Repeat until they can run it without you (“They do it”)
Rick knows every aspect of the business intimately.
He can train people to follow the exact process he’s mastered.
Not theory. Not guesswork. The actual playbook that works.
This strategy lays the foundation for building the #1 turf business in Houston, then Texas, then the country.
Cheers!
Brian
P.S. Here’s the sweet putting green we just finished installing. The customer is absolutely thrilled.
